Your Team Isn't the Problem. Your Systems Are.

If you've ever stood in the middle of your spa wondering why your team can't seem to make a decision without you, I want you to hear this from someone who's been exactly where you are: it's not them. It's the system you haven't built yet.

I used to think I'd hired wrong. Over and over. New hire after new hire would come in eager, then within a few months they'd be right back at my office door asking me things they should've been able to answer themselves. I was exhausted, and honestly, a little resentful. I remember thinking, why can't anyone just handle this without me?

Here's what I didn't understand yet: I hadn't given them anything to stand on. No documented protocols. No clear decision-making authority. No "if this happens, do this." Just me, reacting in real time, over and over, and calling it leadership.

Structure creates safety. Safety creates freedom.

That's not a slogan I picked because it sounded nice. It's the thing that changed everything for me, and it's the whole foundation of how I coach spa owners now. When your team doesn't have structure, they default to the safest option available: asking you. Every time. That's not a character flaw in them, it's a predictable outcome of the environment you built.

What this actually looks like in practice

Start small. Pick the three questions your team asks you most. Maybe it's how to handle a late cancellation, what to do about a product discrepancy, or how to respond to a client complaint. Write down exactly how you want each one handled. Not a vague policy, an actual step-by-step.

Then hand it to them and mean it. When they come to you with one of those questions again, point them to the document instead of answering it yourself. It'll feel uncomfortable the first few times. Do it anyway.

The part nobody tells you about leadership

Your team members are not your friends, even the ones you genuinely like and care about. That's not cynicism, it's clarity. Caring for people well as a leader sometimes means holding a standard they don't love in the moment, because it's what makes the business, and their jobs, sustainable. I learned this one the hard way, and it's one of the harder truths I coach spa owners through.

You didn't start your business to spend your life putting out fires your team could've handled themselves. You started it because you saw a better way to do this work, and you wanted to build something that reflected that. Systems aren't the opposite of care. They're what makes real care sustainable, for you and for the people who work for you.
